Have you ever noticed an SAP billboard in an airport? Even if you don't see the small logo, you know it's SAP because it's always on brand. Being on brand consistently makes your communication more memorable, trustworthy, and therefore effective. (I might be a bit biased since I worked 10 years at SAP Global Marketing.)
A voice document tells writers — human or AI — how the brand communicates, so they are consistently on-brand: word choice, sentence structure, register, and what to avoid. Traditional voice documents were designed for human writers who could interpret intent, fill gaps, and apply judgment. AI cannot do any of those things because it executes instructions literally and defaults to its training data when instructions are absent. Therefore, even if you have an outstanding voice document, you will need to make adjustments for AI to execute it.
In this article, I will go through two formats: the traditional tone-of-voice document and the AI-executable voice document. It covers what each contains, where each breaks down, and how to tell which one you actually have.
One disclosure before we go further. TrustLeader helps companies build AI-ready voice documentation — which means there is a financial incentive for me to make traditional voice docs look inadequate. I want to name that directly. A well-structured traditional voice doc is better than a poorly structured AI-ready one. And for companies using AI only occasionally, with a human writer reviewing every output, the traditional format may be sufficient. This article gives you the criteria to judge your own document honestly — not to sell you a replacement.
A voice document is the written specification of how a brand communicates. It governs word choice, sentence structure, register, and what to avoid across every channel where the brand produces content.
Traditional voice documents were built for human writers. It is directionally correct to give creative freedom while producing consistent output. A skilled writer reads "authoritative but approachable" and knows what that means in context. They fill the gaps. They apply judgment. They have worked with the brand long enough to know what "approachable" looks like in a proposal versus a LinkedIn post.
AI has none of that. It reads the document, acknowledges the adjectives, and then defaults to its training data, which produces output that is competent, grammatically correct, and sounds like no one in particular. In other words, a voice document written specifically for AI has to be approached in a completely different manner.
Most traditional voice documents share the same structural failure modes. These are not edge cases. They are the default.
Adjective lists instead of rules. "Authoritative, conversational, bold, approachable." AI reads these and produces whatever its training data associates with those adjectives — which is usually generic B2B prose.
No banned items. Only positive specifications. AI has no idea what to avoid because nobody wrote it down.
No channel differentiation. A LinkedIn post and a 2,000-word article are governed by the same guidance, so neither is well governed.
No examples. Descriptive prose only. No before/after rewrite pairs showing what "conversational" actually looks like versus what it doesn't.
Aspirational, not descriptive. The document describes what the brand wishes to sound like, not what it measurably does.
Mixed with strategy. Voice guidance is buried inside brand strategy documents, where AI cannot extract clean instructions.
The result: AI produces output that is vaguely on-brand and specifically no one's. In my experience working with B2B companies across this revenue range, this is the most common starting point — a voice document that human writers found useful and AI finds decorative.
It is worth noting here that most tools use the traditional Voice Guide approach. For example, Hubspot (as of May 2026) still asks you to choose adjectives to describe your voice. Guess how many B2B tech companies choose "trustworthy"? And how is the AI resolving the conflict between writing in an authoritative yet warm voice by default? At least you can now ban certain words and add a little nuance, but this doesn't go far enough by any means to write on-brand content.
So, now that we know what doesn't work, let's have a look what good looks like. An AI-executable voice document replaces feelings with structure. Every component below is a specific, checkable instruction — not a description of intent.
Measurable targets. "35–40% of sentences under 10 words" beats "punchy rhythm." "2.67:1 you-to-I ratio" beats "reader-focused."
Quantified frequencies. "1 em-dash per 200–300 words." "Zero semicolons." "One stat per newsletter." Numbers AI can count.
Banned constructions are named as exact strings. Not "avoid jargon" — but "leverage as a verb," "in today's fast-paced," "circle back." Hard bans are distinguished from watch-list items. Each ban is named with a reason.
Before/after rewrite pairs. The target range is five pairs across channels. Each pair is annotated with what the on-voice version is doing. This is the most powerful instruction format available — it teaches by contrast, not description.
Channel calibration tables. Side-by-side comparison of how dimensions shift across channels: sentence length, paragraph count, warmth tier. Tables beat prose for this. What is a signature on LinkedIn is off-brand in a blog article.
Permitted-here-only lists. Devices that are signature in one channel but wrong in another. Prevents register-bleed.
The smoothing trap warning. An explicit instruction not to normalize quirks. The failure mode has a name: technically correct, fingerprint-erased. The single most important line a voice document can contain: *"If it sounds polished and nothing stands out, it's wrong."* Without this warning, AI smooths by default.
Proprietary vocabulary with capitalization rules. Exact strings, exact capitalization, density rules per channel. Proprietary terms are proper nouns — treat them that way.
The "every piece must contain" triple. A self-check AI runs before output ships: (a) one cited stat with named source, (b) one named proprietary concept, (c) one diagnostic naming of the reader's private experience. Missing any = voice-flavored filler.
Opening and closing pattern libraries. Named opener types per channel with examples. Makes opening decisions a multiple-choice problem, not a generative one.
Source-domain mapping for metaphors. Which domains are signature (expedition, architecture, mechanics). Which are off-limits and why. Density rules per piece.
Hedging discipline rules. When hedging is permitted (credentialing, empirical range, timelines) and when it is banned (default conviction). Specific hedge words are named.
A quality gate. A 3-question structural check that decides whether a piece ships or gets rewritten.
Obviously, these are all examples. You will need to create your own version for your brand by analysing a large corpus of your own best writing.
One other thing to know about Voice Guides for AI is that you are better off layering voice instructions so the AI can only load the instructions it needs right now in this moment and disregard the rest. Most voice documents are monolithic. One document tries to govern all channels, all contexts, all use cases. The result is a document that is too long to load efficiently, too general to be channel-specific, and too rigid to evolve one channel without breaking another.
The layered approach solves this with four tiers:
Universal Voice Profile — the foundation. Core attributes, linguistic fingerprint, banned constructions, metaphor library. Updated once, applied everywhere.
Channel Voice Registers — channel-specific calibration layered on top. LinkedIn rules, blog rules, newsletter rules. Each evolves independently without touching the foundation.
Author Profiles - person-specific tone of voice per channel. This calibrates how a specific person shows up in a specific channel. For example, someone might have a very different writing style on LinkedIn vs. a blog article.
Task-Level Prompts — point at the relevant guides for a given task. No context bloat. AI loads what it needs.
The benefits are not cosmetic. They are structural: Universal rules live in one place. Channel rules evolve independently. New channels can be added without rewriting the foundation. AI loads only the relevant guides — which means it executes more reliably, not just more efficiently.

Most companies believe they have a voice document. Fewer have one that is AI-executable. Three questions tell you which category you are in.
Does your voice document contain any banned phrases named as exact strings?
Does it include before/after rewrite pairs with annotations?
Does it differentiate rules by channel with a comparison table?
If the answer to all three is no, you have a traditional voice doc. Useful for human writers. Insufficient for AI execution.
If the answer to one or two is yes, your document is partially structured. AI output will be inconsistent — sometimes on-voice, often not.
If all three are yes, you have the structural foundation AI needs. The next question is whether it includes the smoothing trap warning and a quality gate. Without those two elements, AI will produce output that passes a surface check while slowly eroding the voice.
If your AI use is limited to occasional drafts reviewed by a human writer who knows the brand well → a well-structured traditional voice document may be sufficient. The human fills the gaps.
If you are producing volume output across multiple channels with limited human review → a traditional voice doc will produce brand drift. You need structural rules.
If your voice lives primarily in the founder's head → no voice document of either type solves this until the voice is extracted first. Document format is irrelevant if the content does not yet exist.
If you are scaling content production and want AI output that compounds rather than dilutes your brand → the AI-executable format is not optional. It is the foundation.
This is the distinction between Scattered AI and Scaled AI. Scattered AI runs on adjective lists and good intentions. Scaled AI runs on structural rules that AI can execute without interpretation.
The issue is structural, not additive — but adding banned phrases named as exact strings and one before/after rewrite pair is a meaningful first step. It will not produce consistent AI output on its own, but it moves the document from purely aspirational to partially executable. Think of it as the beginning of a rebuild, not a patch.
Length matters less than structure. A 10-page document with measurable rules, banned constructions, and rewrite pairs outperforms a 40-page document built on adjectives. The layered architecture also helps — a compressed universal profile plus per-channel guides keeps each document tight and loadable without losing coverage.
They tap into the smoothing trap. Companies write a document that describes the voice accurately, hand it to AI, and get back output that is technically correct and fingerprint-erased. AI normalizes quirks — embedded clauses, slightly literal idioms, non-native adverb placement — because its training data treats those as errors. Without the explicit instruction "if it sounds polished and nothing stands out, it's wrong," the smoothing happens by default, every time.
Not a separate document — but a separate calibration layer. The universal foundation governs everything. Per-channel guides layer on top with permitted-here-only lists, off-brand-here lists, and channel-specific sentence length and warmth targets. Without that separation, register-bleed happens: LinkedIn punch leaks into newsletter copy, newsletter warmth leaks into blog articles.
Run the three-question test from the diagnostic section above. If your document contains no banned phrases as exact strings, no rewrite pairs, and no channel differentiation table, it is not working for AI — it is working for human writers who already know the brand. The output AI produces from that document will be competent and generic, and the drift will be slow enough that you may not notice it until it has compounded.
The gap between a voice document that works for AI and one that does not is not about length, brand values sections, or tone adjectives. It is about the presence of structural rules AI can execute without interpretation. Measurable targets. Named banned phrases. Rewrite pairs. Channel calibration tables. A smoothing trap warning. A quality gate. These are the components. Everything else is description.
Here is the risk worth naming directly. If AI is producing output that sounds vaguely like your brand but not specifically like it, the problem compounds silently. Every piece of generic output is a small erosion of the credibility you spent years building. The longer a traditional voice doc runs the AI workflow, the harder it is to reverse the drift — because by the time it is visible, it has already shaped how buyers perceive you.
